When Should a Series A Startup Hire a VP of Design?
Most Series A companies do not need a VP of Design yet, and hiring one early produces an expensive individual contributor who leaves within two quarters. Three signals say otherwise: more than about three designers, design debt now slowing delivery rather than just looking untidy, and the founder still personally approving screens. Here is what each signal means, what the role should own in its first ninety days, and how to assess a design leader properly.

When three things are true together: you have more than about three designers, design debt is now slowing delivery rather than just looking untidy, and the founder is still personally approving screens. If only the third is true, you need a senior designer or a design lead, not a VP. Hiring a VP of Design with nobody to lead produces an expensive individual contributor who becomes unhappy within two quarters.

function exists. The pressure usually comes from outside, and the honest test is whether there is
a team to lead and a standard to enforce.

waiting on design decisions or rebuilding the same component for the third time.
Watch for: the same interaction solved three different ways in one product.

The one founders recognise immediately. If every screen routes through you, design cannot
scale past your available hours, and it is already the bottleneck.
Watch for: hiring a VP and then continuing to approve screens. This is the
most common way the hire fails.
If you hire a design leader and keep approving screens yourself, you have spent a senior
salary to add a review step.

How to assess a design leader.
Ask what the design function looked like on the day they arrived at their last company, and
what it looked like when they left. A leader who inherited six designers and a design system is
being assessed on maintenance. At Series A you need someone assessed on construction: two
designers, no system, no process.
Then ask what they chose not to build. Design leaders who cannot answer that tend to gold-plate
in an environment that cannot afford it.

milestone-based fees, and we will tell you when the stage does not justify the role. Frequently the right answer at Series A is a strong lead
rather than a VP, and saying so early saves a hire that would have failed.

Mostly scope and stage rather than a hard rule. Head of Design usually implies running the function hands-on with a small team. VP implies a broader remit across product, brand and research, with managers reporting in. At Series A, Head of Design is more often the accurate title for what you actually need.
At Series A, usually yes. A strong senior or lead designer who can also set standards covers most of what a small team needs, at a fraction of the cost and with far less risk of a bad fit.

Ask what the function looked like before they arrived and what they built. Leaders who inherited a functioning team are assessed on maintenance; leaders who built one from two designers are assessed on construction. At Series A you need the second.
